Inversion and second order
Ask how you would lose, then refuse those moves. Then ask what happens after your clever move, when everyone else can see it.
The first-order move is what a bright intern would do. The hack is usually the second-order consequence, or the inversion of a certain loss.

Why this paper exists
People plan toward a win condition they have not specified. Inversion writes the loss conditions first — they are fewer, meaner, and more honest.

How to lose this room
Before you ideate, write five ways to lose. Typical Sunday losses: demo dies on venue Wi‑Fi. Story takes three minutes to start. Product is what 80 teams built. Judge says 'this already exists' and you freeze. You have no screenshot a stranger can hold.
Now invert. Each loss condition is a design requirement. Demo cannot depend on the building. Story starts in fifteen seconds. Adjacent to the obvious, not on top of it. A prepared answer to 'this exists'. One still frame that carries the whole argument.
Second order
You open-source at hour six. First order: community, stars, virtue. Second order: three teams clone you by lunch, or the judges see traction and a pulse, or the sponsor's legal team has a feeling. Which second-order world are you actually in. It depends on the grain of that specific room.
Train the reflex: after every clever move, ask 'and then what, from the point of view of a tired person with power'. If you cannot answer, you are still at first order.
Bait
First-order bait looks like intelligence: a full architecture, a new protocol, a model fine-tune, a marketplace with two-sided network effects. All of these are how you lose a weekend. They are not stupid. They are the wrong time-horizon.
The model is a first-order machine. It will happily build you the bait. Inversion is one of the few moves it still performs badly, because loss is a feeling.
Drill
For a live project, write five loss conditions in ten minutes. Invert each into a requirement. Do not add a sixth idea until the five refusals are on the page.
